Post-Busy-Season Debrief: The 5 Operational Failures to Fix Before Next January

The month following the busy season is the optimal time to transform your firm's operations. The failures from the past cycle are fresh in everyone's minds, and the desire to address them is at its peak. However, this opportunity closes quickly. Most accounting firms typically identify five common failures during their debriefs. Below are these failures along with suggested fixes, organized to help you implement changes before the next cycle begins.


How to Conduct the Debrief

Before implementing the fixes, gather the team within two to three weeks after the deadline while the experience is still fresh. Ask one critical question per process: “Where did this break?” Document all responses and rank them by hours lost and stress caused. Focus on identifying patterns rather than assigning blame. The five common failures are as follows:

Failure 1: Late and Incomplete Client Documents

What it looked like: Manual follow-ups were needed, including emails and calls. Engagements began before we received complete files, causing delays throughout the season.

The fix: Implement automated document collection. Create a per-engagement checklist on the client portal that includes reminders specifying what is outstanding, notifications for the team when items are received, and a clear “ready to start” signal when all documents are complete. This typically addresses the largest time sink.

Failure 2: Review Queue Backup

What it looked like: Completed preparation work piled up while waiting for review. Reviewers spent time fixing formatting and searching for missing information instead of completing reviews, leading to a backlog that emerged unnoticed in February.

The fix: Standardize the preparation process to ensure reviewers receive consistent, complete files and use standard workpaper templates that automatically populate from integrated data. Establish a defined “ready for review” standard and provide a live view of the review queue to balance workload in real time.

Failure 3: Duplicate Data Entry

What it looked like: Client details were re-entered in multiple systems, such as practice management, the client portal, ledgers, spreadsheets, and billing, consuming hours and causing distrust in the numbers.

The fix: Integrate core systems so client data flows seamlessly from onboarding through preparation to billing without the need for re-entry. Identify every instance of double-entry and create an integration specification from that list.

Failure 4: Partners Performing Administrative Tasks

What it looked like: Senior staff were occupied with chasing documents, sending status updates, formatting, and compiling information during the busiest weeks of the year, resulting in billable utilization falling below the target (industry average is around 66% compared to 75–80%; SPI Research, 2026).

The fix: Automate repetitive administrative tasks such as milestone-based client updates and task routing, set reminders, schedule draft invoices, and create a dashboard displaying status so partners can focus on chargeable work and client relationships.

Failure 5: Lack of Visibility Into Firm Status

What it looked like: There was uncertainty about what tasks were behind schedule, what was at risk, and where capacity was supposed to be, leading to decision-making based on outdated or partial information and surprises.

The fix: Create a live operations dashboard that shows engagements in progress and their status, deadlines, review queue, team capacity and utilization, unbilled hours, and overdue items. This dashboard can be developed using the data already available once the systems are connected (as addressed in Failure 3).

Sequence of Implementation Before January

Order of fixes:

  1. Connect the core systems, this is essential for establishing one source of truth.
  2. Automated document collection, this fixes the most significant time recovery issue and can be built relatively quickly.
  3. Standardized preparation, this smooths the review process and depends on connected data, helping to unblock constraints.
  4. Automated administrative tasks and client updates, requires reliable statuses from Fixes 1–3.
  5. Operations dashboard, this can be assembled using data once Fixes 1–4 are completed.

Steps 1–3 will take several weeks to design, build, and test properly, which is why addressing these issues promptly after the busy season is crucial, unlike in Q4.

Select three key performance indicators to compare this season against the next:

  • Days to onboard clients.
  • Percentage of engagements that start with a complete file.
  • Hours spent on preparation and review per engagement.

If these metrics improve, next April's debrief will require less time.
